What is GEO (Generative Engine Optimization)?
GEO is the discipline of getting your business cited and recommended by AI answer engines. Here's what it means, how it works, and why local businesses cannot afford to ignore it.
Generative Engine Optimization (GEO) is the practice of optimizing a business’s content, schema, and authority signals so that generative AI engines - ChatGPT, Claude, Perplexity, Google AI Overviews, and Gemini - cite and recommend that business when buyers ask the AI questions in its industry. The term was coined in the 2023 Princeton/Georgia Tech paper “GEO: Generative Engine Optimization” by Aggarwal et al. 1
If your firm depends on referrals or research-led inbound, GEO is no longer optional. 73% of B2B buyers now use AI tools in their research process, and 37% consult AI before Google. 2 3 AI-search traffic converts at 14.2% versus Google’s 2.8% - nearly five times more valuable. 4 These numbers are not slowing.
This article explains exactly what GEO is, how it works mechanically, and what changes in your content and infrastructure to win it.
How GEO is different from SEO
Traditional SEO ranks pages in Google’s search results. GEO gets your content cited - quoted directly inside an AI-generated answer.
The mechanism is fundamentally different. Google ranks pages using a relatively-stable algorithm that weighs backlinks, on-page keyword relevance, and a hundred other signals. AI engines use a process called Retrieval-Augmented Generation (RAG), which works in stages:
- Query parsing - the engine classifies the question
- Retrieval - hybrid search (keyword + semantic embedding) pulls candidate documents
- Reranking - a multi-layer ML reranker scores candidates on relevance, authority, recency, and structural quality
- Prompt assembly - top documents and citation markers are inserted into the LLM’s prompt before the answer is generated
- Synthesis - the LLM is constrained to answer using the retrieved evidence
- Citation - citations are structurally assigned during context assembly, not retrofitted afterward
The implication: citation worthiness is decided before the LLM ever sees your content. The reranker, not the LLM, is what GEO optimizes for. 5
This is why traditional SEO best practices are necessary but no longer sufficient. Only 11% of domains are cited by both ChatGPT and Perplexity. 5 You can win Google and still be invisible to AI.
What ranking factors actually matter
Synthesizing the academic literature and the major agency analyses, these are the highest-impact GEO levers:
1. Front-loaded answers
The first 200 words of an article should complete the answer to the primary query - not build up to it. The Aggarwal et al. paper found “front-loaded specificity” produced 20-40% relative lift in citation rate. 1
If your existing content meanders before getting to the point, AI engines will skip it.
2. Question-shaped headers
A header that reads “What Is GEO?” outperforms “GEO Overview” dramatically. AI systems pattern-match headers to user queries; matching the form of the question is one of the highest-ROI changes you can make to existing content.
3. Citable data
“AI-driven marketing campaigns deliver 20-30% higher ROI” dramatically outperforms “AI marketing improves results.” Original research, dated case studies, and specific statistics with attribution are citation magnets. AI engines preferentially lift sentences containing numbers + dates + sources.
4. Schema.org markup
This is the single biggest technical multiplier. Sources with proper structured data receive 2-3× higher weight in the citation reranker compared to unstructured content. 5 FAQ schema in particular gets disproportionate citations in many B2B verticals.
5. Recency
AI engines (Perplexity especially, with its “Sonar” models) weight recency aggressively. Content published in 2024 without updates loses ground to a 2026 article on the same topic - even if the 2024 article ranks higher in Google.
6. E-E-A-T signals
Author bylines, credential markup, and published expertise signals are increasingly required. Content without an attributable author is downweighted.
Why professional services firms have an asymmetric opportunity
Most professional services firms - law firms, CPAs, consulting firms, financial advisors, A&E firms - already have strong authority signals: bar admissions, professional credentials, published work, court records, regulatory filings. They have the raw material AI engines reward.
What they typically lack is the structure: the schema markup, the answer-first content formatting, the citable FAQ pages, the dated and bylined articles. The gap between “we have the substance” and “AI engines cite us” is mostly mechanical content optimization work.
That mechanical work is what GEO does.
What to do next
If your firm has not measured its current AI visibility, that’s the place to start. A simple test: type your firm’s name and a typical practice-area query into ChatGPT, Claude, and Perplexity. “Who’s a good [your discipline] firm in [your city]?” Note who shows up. Now do the same for your top 3 competitors.
If your firm is missing - or if competitors are showing up that you didn’t expect - the discipline you’re looking at is GEO.
